Tuesday anchor day
Everyone is in on Tuesdays — no exceptions, no dialling in from the kitchen table. One full day of whiteboards, lunches and arguments-about-the-roadmap carries the other four. Teams that anchor one day report fewer meetings overall, not more.
The ten-minute window
Every day at 9:40 the team opens one video link for exactly ten minutes. No agenda, cameras optional, pets welcome. It recreates the kettle conversation — and because it always ends on time, people actually show up.

Decisions live in writing
Anything decided out loud gets a three-line note in the shared doc before the day ends: what, why, who. Remote teammates wake up to the same reality the room went home with. No note, no decision.
